## What

Default relations to the standard relation objects
(`timelineActivities`, `attachments`, `noteTargets`, `taskTargets`) are
now fully owned by the **metadata side-effect engine**. Neither the API
transpilers nor the SDK manifest builder provision them anymore: any
object creation, rename or deletion — regardless of the caller — goes
through the same engine handlers.

## Why

- Provisioning was duplicated across the API path and the SDK manifest
builder, with diverging behavior.
- Universal identifiers of relation fields were derived from object
**names**, so renaming an object mutated them and forced lossy
delete+create cycles on manifest sync.

## How

### Engine-owned lifecycle (side-effect handlers)

- `objectSystemRelationsOnCreate`: provisions the 8 forward/reverse
relation fields (+ join column indexes) when an object is created.
- `objectSystemRelationsOnUpdate`: renames the reverse morph fields
(`target<ObjectName>`) when their host object is renamed — a lossless
`fieldMetadata.update`.
- `objectSystemSideEffectsOnDelete`: cascades deletion of engine-owned
fields/indexes when the object is deleted.
- The API transpilers and the SDK `buildManifest` no longer inject these
fields; `isSystemSideEffect: true` marks engine-owned entities, guarded
by a granular property allowlist (only `isActive` is user-editable) and
excluded from manifest deletion inference.

### Name-free deterministic universal identifiers

New `getSystemRelationFieldUniversalIdentifier({
applicationUniversalIdentifier, objectUniversalIdentifier,
relationTargetObjectUniversalIdentifier })` in `twenty-shared`, exported
from `twenty-sdk/define`. The identifier is keyed on the two **object**
identifiers instead of field names (direction encoded by argument
order), so object renames never mutate relation field identifiers. It
cannot collide with the name-based `getFieldUniversalIdentifier`
derivation (field names cannot contain `:`).

### twenty-standard re-owned

All 48 forward/reverse system relation field declarations in
`STANDARD_OBJECTS` now pin the derived name-free identifiers (computed
inline via the shared util) and carry `isSystemSideEffect: true`, with
labels/icons declared explicitly (translated via `msg`).
`twenty-standard` is projected as if the engine had generated these
fields itself.

### 2.23 upgrade commands

- `reconcile-system-relation-field-universal-identifier`: structurally
matches existing default relation fields per workspace and backfills the
derived universal identifiers, `isSystemSideEffect` flags, and standard
labels/icons.
- `upgrade-people-data-labs-application`: upgrades installed PDL apps to
`1.0.7` right after the backfill to close the desync window (its views
reference the re-derived identifiers).

### Misc

- `people-data-labs` `1.0.7`: views temporarily pin the new derived
identifiers (TODO: import from the next released `twenty-sdk`).
- `UpgradeStatusModule` split out of `UpgradeModule` so the application
module cluster can consume upgrade status/migration services without
importing the versioned command bundles (fixes a require cycle that
crashed boot).
- Docs: `system-fields.mdx` documents the system relation fields and
their resolver; `sync-and-recovery.mdx` plan example no longer shows
auto-injected relations.

## Known red CI

`people-data-labs (dockerhub-latest)` fails by design until the 2.23
server image is published: the app pins the new identifiers which only
exist on a 2.23 server. The `local` leg (server built from this branch)
is green.

## System fields are no longer manifest-authorable (accepted regression)

The manifest converter no longer derives `isSystem` /
`isSystemSideEffect` from field names. Reserved-system-named manifest
fields (`id`, `createdAt`, `updatedAt`, `deletedAt`, `createdBy`,
`updatedBy`, `position`, `searchVector`) are now skipped at conversion
time when they carry the exact derived universal identifier (keeps
manifests built with older SDKs installable), and rejected with
`INVALID_INPUT` when they pin any other identifier. System fields are
therefore fully engine-canonical: nothing a manifest carries can produce
a system-flagged entity anymore.

**Accepted regression**: a manifest can no longer influence system field
properties at all. Previously a (legacy) re-declaration could shape them
at creation — which actually produced broken system fields, e.g. a
nullable, non-unique `id` — and could still toggle the allowlisted
`isActive` / `universalSettings` afterwards. We consider this acceptable
for now: per-app granularity over system fields will be reintroduced
later through the **override framework**, which will also settle update
semantics by forbidding direct updates over `isSystemSideEffect: true`
entities and expressing divergence as overrides.

`isSystemSideEffect`-only entities (the default relation fields
provisioned by this PR) still have no engine-level update guard (see
Follow-up below); that part is unchanged and also lands with the
overrides refactor.

## Follow-up

`isSystemSideEffect` field update/delete guards intentionally live at
the API layer (`sanitize-raw-update-field-input.ts`,
`from-delete-field-input-...util.ts`) rather than in the engine-level
`FlatFieldMetadataValidatorService`. Moving them into the validator
requires threading operation-origin (direct field mutation vs engine
cascade) through the migration matrix, otherwise legitimate object
rename/delete cascades (which carry `isSystemBuild=false`) would be
rejected. Tracked in twentyhq/core-team-issues#2671.

Charles Bochet 2e671342f5 [2/2] Write CREATED at activation, clean stale onboarding workspaces (#22915)
## Context

Follow-up to #22904 (merged), which introduced the `CREATED` activation
status (schema provisioned, onboarding incomplete — no billing
subscription), its enum migration, and the read path. This PR turns the
status on and closes the zombie-workspace leak (~60–110
subscription-less ACTIVE workspaces per day since v2 onboarding, 935+
total).

 **Deploy gating satisfied**: #22904's slow enum migration shipped with
the release deployed to prod on 2026-07-17, so writing `CREATED` is now
safe. Rebased on main (clean, no conflicts) — main's #22943/#22955
guarded-transition rework already handles `CREATED` correctly: the
webhook suspend switch only suspends `ACTIVE` workspaces, and
`reactivateWorkspace` promotes `CREATED`→`ACTIVE`.

## What this PR does

1. **Write path** — `activateWorkspace` sets `CREATED` instead of
`ACTIVE` when the workspace has no billing subscription.
`hasWorkspaceAnySubscription` returns true when billing is disabled, so
self-hosted workspaces keep going straight to `ACTIVE` — no behavior
change outside cloud.
2. **Cleanup** — `CREATED` joins `PENDING_CREATION`/`ONGOING_CREATION`
in the existing onboarding cleaning flow (cron +
`workspace:clean:onboarding` with `--dry-run`): workspaces older than
the same seven-day threshold are soft-deleted, then hard-deleted on a
later run. **No suspension step and no emails** — an abandoned
onboarding is treated as never having completed, exactly like a
workspace stuck in creation. A workspace that subscribes before cleanup
exits the flow (`CREATED`→`ACTIVE` synchronously via checkout).
3. **Backfill** — slow instance command moving `ACTIVE` workspaces with
no `billingSubscription` row, created since v2 onboarding shipped
(2026-07-01), to `CREATED`. Gated on `IS_BILLING_ENABLED` so self-hosted
instances are untouched.
4. **Resolves #22904's text-cast TODO on the billing activation update**
— this PR only deploys after the enum migration, so the
`CREATED`→`ACTIVE` promotion is a plain status-scoped update again. The
upgrade-path filters (`activationStatusIn`) keep the `::text` cast:
upgrade tooling has to run against databases coming from pre-2.22
versions, so its TODO now points at the real removal trigger (dropping
pre-2.22 upgrade support).

## Ops note before deploying

The backfilled zombies are all older than seven days, so the first cron
run after the backfill **soft-deletes them and the next run destroys
them (schema and data), with no user-facing communication**. The
backfill also catches any post-July-1 cloud workspace that is ACTIVE
without a subscription — including intentionally comped/demo/internal
ones if any were created since then (verified locally: the seeded demo
workspaces matched). **Run the backfill's SELECT as a dry-run against
prod and review the list before deploying.**

## CI note

~~`cross-version-upgrade` (and its `ci-server-status-check` aggregate)
is red due to a pre-existing regression on main — `Field metadata
"coreWorkflowVersionId" is missing in object metadata workflowVersion`
on the seed workspaces.~~ Resolved: the rebase picks up main's
#22944/#22961 which fixed that regression.

## Verification

Server-side (billing-enabled local instance, Stripe test mode) and
through the full onboarding UI in both billing modes:

- **Billing enabled, UI**: signup → workspace creation →
**`activationStatus: CREATED`** in DB mid-onboarding → profile/invite
steps work on the CREATED workspace → plan-required page → no-card trial
→ app loads, workspace **`ACTIVE`** with a `trialing` subscription
(exercises #22904's synchronous promotion).
- **Billing disabled, UI**: signup → workspace creation → **`ACTIVE`
directly**, no plan step anywhere, app loads — self-hosted behavior
unchanged.
- **Cleanup**: a `CREATED` workspace backdated 8 days is listed by
`workspace:clean:onboarding --dry-run`; the real run soft-deletes it
silently (no suspension, no email) and the next run hard-deletes it
(workspace row and schema gone).
- **Backfill**: synthetic `ACTIVE` no-sub workspaces — created
2026-07-05 flips to `CREATED`, created 2026-06-15 stays `ACTIVE`,
subscribed workspaces stay `ACTIVE`; billing-disabled short-circuit
returns without touching anything.
- Lint + typecheck green.

Charles Bochet 8e03921372 Add CREATED workspace activation status (read path + enum migration) (#22904)
## Context

Since v2 onboarding (#22303), workspaces are activated **before** the
billing plan step (now the last onboarding step). Users abandoning at
the plan step leave ACTIVE workspaces with a Stripe customer but no
subscription (~60–110/day on cloud, 935+ so far), and no cleanup
mechanism ever touches them: billing webhooks never fire (no
subscription), the suspended-workspaces cron only handles SUSPENDED, the
onboarding cron only handles PENDING_CREATION/ONGOING_CREATION.

Target lifecycle (across two PRs): `PENDING_CREATION → ONGOING_CREATION
→ CREATED → ACTIVE → SUSPENDED → deleted`.

**`CREATED`** = the workspace schema is provisioned but onboarding is
not complete — no billing subscription yet. It is **not** considered
active:

## What this PR does (read path only)

The enum addition ships as a **slow** instance command, which can run
after deploy — so nothing in this PR ever **writes** `CREATED`. The
write path (setting it at activation, the cleanup sweep, the backfill of
the existing zombie cohort) is a follow-up PR that ships once this
migration has run everywhere.

- **twenty-shared**: `CREATED` enum value;
`PROVISIONED_WORKSPACE_ACTIVATION_STATUSES` + `isWorkspaceProvisioned`
("schema exists": CREATED | ACTIVE | SUSPENDED), replacing
`isWorkspaceActiveOrSuspended` — all call sites (server member loading,
access-token workspace-member lookup, front metadata-store gates) meant
"has schema/members".
- **Slow instance command** (2.22.0): swaps
`core.workspace_activationStatus_enum` using the
rename→recreate→alter-column idiom. The CHECK constraints on
`core.workspace` embed casts to the enum type and would break the swap —
the command captures them from `pg_constraint`, drops them, swaps the
type, and restores them.
- **Pre-migration-safe queries**: Postgres rejects `IN ('CREATED', ...)`
when the enum value does not exist yet — even for reads, and the
instance-command runner itself queries provisioned workspaces before
migrating (a fresh database could never initialize). All
provisioned-status filters go through a new `activationStatusIn` util
comparing on `"activationStatus"::text`, valid before and after the
migration.
- **Upgrade path**: workspace iterator, command runner, upgrade-status
and workspace-version services iterate CREATED workspaces. Since they
now cover more than ACTIVE/SUSPENDED, the stale names were renamed to
`ProvisionedWorkspaceCommandRunner`, `hasProvisionedWorkspaces`,
`getProvisionedWorkspaceIds`, `loadProvisionedWorkspaces` (the
mechanical import rename in old version-command dirs is why this PR
carries the `ci:allow-previous-version-upgrade-mutation` label).
- **Sign-in**: `throwIfWorkspaceIsNotReadyForSignInUp` accepts CREATED
so invited members can join during onboarding (join authorization itself
is unchanged — enforced upstream in `checkAccessForSignIn`);
`activateWorkspace` idempotent-retry accepts CREATED as a terminal
state.
- **Transitions out of CREATED** (only write ACTIVE — safe to ship now,
dead until the write path lands): the Stripe webhook reactivation branch
also promotes CREATED, and `syncSubscriptionToDatabase` promotes
synchronously; both gated on
`WORKSPACE_ACTIVATING_SUBSCRIPTION_STATUSES` (Active/Trialing —
extracted from `shouldReactivateWorkspace`, behavior-preserving) so an
`incomplete` subscription created by the payment-intent flow before
payment never promotes the workspace.
- Deliberately untouched: all background crons, permission guards, JWT
strategy, PLAN_REQUIRED logic, admin panel (renders the raw status
string).

## Follow-up PR (after this migration has run)
1. `activateWorkspace` sets `hasWorkspaceAnySubscription ? ACTIVE :
CREATED` (billing disabled → always ACTIVE, self-hosted unchanged).
2. Cleanup: suspend CREATED workspaces older than N days (config var),
handing them to the existing suspended pipeline (warn → soft-delete →
destroy).
3. Backfill: cloud-only slow command moving ACTIVE workspaces with no
billingSubscription row (created since Jul 1) to CREATED.

## Verification
- Migration exercised against a real database via the command class: up
→ down → up; `enum_range` and `pg_get_constraintdef` checked after each
step (constraints restored against the new type, `DEFAULT 'INACTIVE'`
preserved).
- Pre-migration safety exercised for real: with the migration rolled
back (enum without CREATED), `run-instance-commands` — the exact
fresh-database CI path that failed before the `::text` fix — completes
cleanly.
- End-to-end with a workspace manually set to CREATED and the branch
server+front running: sign-in issues tokens, `currentUser` loads
workspaceMember(s), the full app loads with no console errors; GraphQL
returns `activationStatus: CREATED`.
- Workspace creation ran end-to-end locally in **both billing modes** on
this branch:
- billing disabled: signup → workspace creation → ACTIVE immediately →
onboarding completes with no plan step → app loads (unchanged behavior);
- billing enabled (Stripe test mode): signup creates the Stripe customer
eagerly → activation ends ACTIVE → subscription-less workspace is pinned
to the plan-required page → no-card trial checkout creates a `trialing`
subscription via `createDirectSubscription`/`syncSubscriptionToDatabase`
→ app loads.
- `twenty-shared` unit tests, server specs on touched services,
`lint:diff-with-main` and `typecheck` for shared/server/front all green;
full CI green.

Paul Rastoin 628ab153a8 App installation workspace version check engines constraint (#22613)
## What

Makes the app-installation version gate **workspace-scoped**. App
installation now validates a manifest's `engines.twenty` requirement
against the version the **target workspace has actually finished
upgrading to**, instead of the instance/server's inferred version.

## Why

The server binary and a given workspace's migration state can diverge.
In a multi-workspace deployment the instance can already report version
`X` while an individual workspace still hasn't completed its
workspace-scoped upgrade commands for `X` (it's mid-upgrade or a
migration failed). Gating on the instance version let an app that
requires `X` install into a workspace whose schema/metadata is
effectively still at `X-1`, which can break the app. The requirement
should be checked against what the *workspace* has completed, not what
the server reports.

## How

- **`UpgradeStatusService.getWorkspaceCompletedVersion(workspaceId)`**
(new): resolves the last fully-completed upgrade version for a workspace
by reading its upgrade cursor and walking the upgrade sequence:
- Returns the cursor's version when the cursor sits on the **last step
of its version segment** and its status is `completed`.
- Otherwise walks backwards to the previous fully-completed version
segment.
- Returns `null` when the cursor is missing, not found in the sequence,
or otherwise uninterpretable.
- **`ApplicationVersionValidationService`**:
- Adds `validateWorkspaceCompatibility({ requiredServerVersion,
workspaceId })`.
- Extracts the shared semver logic into a private
`validateVersionAgainstRange({ version, requiredVersionRange, scope })`
and makes error messages scope-aware (workspace vs. instance).
`validateServerCompatibility` is preserved and now delegates to it.
  - New failure reason `INVALID_WORKSPACE_VERSION`.
- **`ApplicationInstallService`** now calls
`validateWorkspaceCompatibility` with the `workspaceId` instead of
`validateServerCompatibility`.
- **Exception plumbing**: new
`ApplicationExceptionCode.INVALID_WORKSPACE_VERSION`, surfaced as a
`UserInputError` (`BAD_USER_INPUT`) with a user-friendly message ("This
workspace's upgrade state could not be determined…"). The
tarball/registration path maps it onto the existing
`INVALID_SERVER_VERSION` registration code.

## Notes

- **Publishing (app registration) is intentionally not
workspace-gated.** The tarball/registration path
(`ApplicationTarballService`) still uses the instance-level
`validateServerCompatibility` check, not the new workspace-scoped one.
Publishing an app is not tied to any particular workspace's upgrade
state, so there is no workspace version to check at that point — the
workspace-completed-version gate only applies when installing an app
into a specific workspace.

## Testing

- Unit tests for `ApplicationVersionValidationService`
(`validateServerCompatibility` + new `validateWorkspaceCompatibility`)
covering: no requirement, invalid semver range, satisfied/unsatisfied
ranges, and the uninterpretable-cursor case.
- Unit tests for `UpgradeStatusService.getWorkspaceCompletedVersion`
against a three-segment mock upgrade sequence (multi-command version,
instance-only version, workspace-terminated version).
- New integration suite
`failing-app-installation-workspace-version.integration-spec.ts` (+
snapshots) exercising the real install flow: rejects installation when
the workspace hasn't completed the required version, and when the
workspace's upgrade cursor can't be interpreted. Adds a
`create-app-tarball.util.ts` test helper.

Charles Bochet 003ad62f66 fix(server): surface nested QueryFailedError detail in upgrade error formatting (#21948)
## Context

While upgrading, a workspace migration failed with:

The action names the failure but not *why* — unique violation? FK? which
key/row? The real cause is captured but was getting flattened away
before it reached anyone reading it.

## Root cause of the bad diagnostics

When a migration action fails, the action handler captures the real
error (typically a TypeORM `QueryFailedError` from `repository.insert`)
into
`WorkspaceMigrationRunnerException.errors.{metadata,workspaceSchema,actionTranspilation}`
and re-throws it intact. Caller-side formatters surface it — but
`formatUpgradeErrorForStorage` (read by the `upgrade-status` command)
flattened a nested `QueryFailedError` to just its `.message`, dropping
the PostgreSQL `code`, `detail` (the exact failing key/value) and
`query`.

## What this PR does

`formatUpgradeErrorForStorage` now **recurses** into nested causes, so a
wrapped `QueryFailedError` keeps its full driver detail.
Surfacing/logging stays a caller concern (the runner already produces
and re-throws the structured exception) — this PR only fixes the
formatter that was dropping detail. Added a unit test for the `create
pageLayoutWidget` unique-violation case.

`workspaceMigrationRunnerExceptionFormatter` (the GraphQL/app-install
surfacing path) has the same flattening issue — it reads
`error.errors.metadata.code`, but for a `QueryFailedError` the pg code
lives on `driverError.code`, so it falls back to `INTERNAL_SERVER_ERROR`
and loses `detail`. Left out of scope here; happy to fix in a follow-up
if wanted.

## Tests

- New unit test for a `QueryFailedError` nested in an `EXECUTION_FAILED`
exception; snapshots updated.
- `oxlint`, `oxfmt --check`, `nx typecheck twenty-server`, and the
affected jest suites pass.

Félix Malfait 6a1b28bc12 feat(auth): collect the workspace logo on the sign-up creation step (#21723)
## What & why

A single, consistent **workspace-creation step** for both
multi-workspace and single-workspace self-host — collecting **name +
logo** (and the **subdomain** in multi-workspace) — which **removes the
duplicate name/logo prompt** that previously reappeared on the workspace
subdomain (reported after #21641).

## Changes

**One creation form for both modes**
- With 0 workspaces, both multi-workspace and single-workspace route to
the shared `SignInUpWorkspaceCreationForm`; `SignInUp` renders it for
the `WorkspaceCreation` step regardless of domain/scope.
- The subdomain field shows only in multi-workspace; single-workspace
keeps its fixed address.

**Logo on the creation step**
- New scoped `uploadNewWorkspaceLogo(workspaceId, file)` mutation: the
creator sets a logo on their just-created `PENDING_CREATION` workspace
via the workspace-agnostic token (membership enforced — only the creator
is a member at that point), reusing `uploadWorkspacePicture`. Upload
size is capped via `settings.storage.maxFileSize` (also applied to the
existing logo / profile-picture uploads).
- The picked file is held locally (object-URL preview, revoked on
unmount) and uploaded right after creation (non-fatal on failure).

**Onboarding step → pure activation loader**
- The old "Create your workspace" form (name + logo) is removed. The
onboarding step now activates the pending workspace on mount and shows
the loader, with a **Retry** action on failure.

## Testing
- typecheck (front + server) ; oxlint + oxfmt clean on changed files 
- Unit tests: `auth.resolver.spec`, `useWorkspaceSubdomainField`,
`SignInUpWorkspaceCreationForm` (multi + single-workspace), `useAuth`

Weiko cc4659ce11 fix(server): type WasRemovedInUpgrade columns with WasRemovedInUpgrade<> (#21785)
## Context

WasRemovedInUpgrade type brand was introduced in
https://github.com/twentyhq/twenty/pull/21228/changes#diff-1b6d688610669a46b3ee8e3a41b1c7eb0ee03e19146d0d249f95df6e56164a92R15
for the `isCustom` property deprecation.
The @WasRemovedInUpgrade decorator and the WasRemovedInUpgrade<T> type
are meant to go together: the type brand makes the property optional in
every derived flat-entity type, so the column only needs to be declared
on the entity itself. RolePermissionFlagEntity.flag had the decorator
but was typed as a plain PermissionFlagType, forcing the property to be
supplied everywhere.

This PR:
- Types flag as WasRemovedInUpgrade<PermissionFlagType> (matching the
isCustom reference impl on object/field metadata).
- Removes the now-redundant flag from the flat-entity construction
sites, the create input, and the service call site — leaving it only on
the entity. The GraphQL RolePermissionFlagDTO.flag is kept (it's an API
field derived from permissionFlag.key, not the removed column).
- Fixes a latent brand-leak in the flat-entity config type: toStringify
is computed via object-detection, and a branded type reads as an object.
This was harmless for boolean but wrongly forced toStringify: true for
enum/string columns. Added UnwrapWasRemovedInUpgrade<T> and applied it
so the brand is transparent making the pattern work for any type, not
just
booleans.

## Context

`isCustom` was a legacy denormalized boolean on `ObjectMetadataEntity`
and `FieldMetadataEntity`.
Now that every metadata row carries `applicationId` (via
`SyncableEntity`), "is this custom" is fully derivable, and the stored
boolean was a redundant second source of truth that could drift.

The real meaning of `isCustom` is **"the owning application is not the
twenty-standard application"** — i.e. `!belongsToTwentyStandardApp`.
Note this is *not* "belongs to the workspace custom app" as I initially
thought: third-party-application
objects/fields are custom too. 
The standard application has a globally stable `universalIdentifier`, so
the value derives with no per-workspace lookup.

martmull f20d04eb6e feat(app-dev): surface metadata diff in dev sync and name failing migration actions (#21249)

Charles Bochet 452433a9ae feat(upgrade): emit twenty_upgrade_instance_info gauge with version attribute (#20854)
Adds `twenty_upgrade_instance_info` — a new "info"-style gauge that
carries the inferred instance version (derived from the last applied
upgrade migration) as the `version` label.

This follows the standard Prometheus pattern for surfacing string-valued
metadata: value is always `1` (load-bearing for PromQL `group_left`
joins), the data lives on the label. Same shape as `node_uname_info`,
`go_info`, `kube_pod_info`, etc. — see [Prometheus naming
conventions](https://prometheus.io/docs/practices/naming/#metric-names).

On `/metrics`:

Weiko ac432d3195 Add @WasRemovedInUpgrade decorator (#20729)
## Summary

Adds the symmetric counterpart to `@WasIntroducedInUpgrade` for the
upgrade-aware ORM. Today the framework can describe "this column will
exist once upgrade X applies" but not "this
column will stop existing once upgrade X applies". Plain field deletion
only works when nothing writes to the table during the mid-state window
between the binary booting and the drop
migration completing for a given workspace — fine for sparse tables
(`DropWorkspaceVersionColumn`, `DropPostgresCredentialsTable`), risky
for hot-write tables.

This PR ships the primitive on its own so the upcoming
`rolePermissionFlag.flag` drop has the framework support it needs. No
in-tree consumer yet — coverage is via unit tests against
synthetic entities.

### What's in it

- **New `@WasRemovedInUpgrade({ upgradeCommandName })` decorator**
(class- or property-scope) — mirrors `@WasIntroducedInUpgrade`, uses the
shared
`defineUpgradeMetadataOnClassOrProperty` helper, exposes class +
property getters.
- **`resolveEntityShapeAtUpgradeCursor`** now folds applied-removals
into the existing `hiddenPropertyNames` set. Intro-pending and
removal-applied share one hide bucket — both ask
TypeORM for the same thing.
- **`UpgradeAwareEntityMetadataAdapter`** now disables `isSelect`,
`isInsert`, **and** `isUpdate` for any hidden column, restoring
canonical values when the column comes back.
Previously only `isSelect` was flipped, which left an
INSERT-into-nonexistent-column hole the intro path was tacitly relying
on application code to avoid; this PR closes that hole for
both directions.
- **`validateUpgradeAwareEntityDecorators`** validates
`@WasRemovedInUpgrade` `upgradeCommandName` references, and surfaces a
new `removal-before-introduction` problem when a property
has both decorators with the removal step preceding the introduction
step.

Charles Bochet 1d3d3999e2 feat(server): upgrade-aware entity decorators for cross-version upgrades (#20686)
## What

When the same PR introduces a new core entity *and* adds a cache
provider that queries it, every workspace step from older versions that
runs before the introducing instance step hits `relation … does not
exist` — the cause of the failed [v2.6.0 staging-ci
run](https://github.com/twentyhq/twenty-infra/actions/runs/26042742000).
Same class of failure for renamed core entities and for new FK columns
hidden inside relation loads.

This PR adds **upgrade-aware entity decorators** + a runtime that adapts
TypeORM's view of the schema to the current `core.upgradeMigration`
cursor.

The decorator strings reference real `core.upgradeMigration.name` values
(`${version}_${className}_${timestamp}`). A boot-time validator walks
the actual `UpgradeSequenceReaderService.getUpgradeSequence()` and fails
fast on typos.

## Files

## Validation

End-to-end local cross-version upgrade (v1.22 → HEAD): `28 workspace(s)
succeeded, 0 failed`; `upgrade:status → Instance: Up to date, 4 up to
date, 0 behind, 0 failed`. Full log excerpts and the
second-failure-found-and-fixed (`WorkspaceRolesPermissionsCacheService`
relation load) in [this
comment](https://github.com/twentyhq/twenty/pull/20686#issuecomment-4480036816).

## Test plan

- [x] Adapter spec covers rename mutation; proxy spec covers `find()`
short-circuit on unavailable entity. Resolver + validator + decorators
are covered by `resolve-entity-shape-at-upgrade-cursor.util.spec.ts`
(integration-level via real decorator application).
- [x] `nx lint:diff-with-main twenty-server` + `nx typecheck
twenty-server` clean
- [x] All 82 affected tests passing
- [ ] Cross-version-upgrade CI re-runs after this lands; v2.6.0 retag
once green

- v2.7 `connectionProvider` rename repro as a permanent end-to-end test
artifact
- Extending the proxy to also cover `EntityManager.getRepository` and

Charles Bochet a5880bd8d0 fix(server): drop correlated subquery in getWorkspaceLastAttemptedCommandName (#20591)
## Summary
- The upgrade runner calls `getWorkspaceLastAttemptedCommandName` twice
per workspace step. Grafana showed it averaging ~4.4s and trending
upward as the `core.upgradeMigration` table grows during an in-flight
upgrade.
- The old query joined every outer row against a correlated subquery
(`attempt = (SELECT MAX(sub.attempt) ... WHERE sub.name = m.name AND
sub."workspaceId" = m."workspaceId")`). Even with the `(workspaceId,
name, attempt)` index added in 2.3, each outer row triggers an index
lookup — fine for a few rows, painful at production scale.
- Replaced with a two-level `DISTINCT ON`:
- Inner `DISTINCT ON ("workspaceId", name) ORDER BY "workspaceId", name,
attempt DESC` walks `IDX_UPGRADE_MIGRATION_WORKSPACE_ID_NAME_ATTEMPT`
directly and yields one row per `(workspaceId, name)` at max attempt.
- Outer `DISTINCT ON ("workspaceId") ORDER BY "workspaceId", "createdAt"
DESC` picks the most recent row per workspace.
- Semantically identical; planner now does a single index walk + one
sort instead of N correlated lookups.

The same correlated-subquery shape exists in
`getLastAttemptedCommandNameOrThrow`, `areAllWorkspacesAtCommand`, and
`getLastAttemptedInstanceCommand`. They run far less often during an
upgrade (per instance step, not per workspace step), so they're out of
scope for this hotfix — happy to follow up if we want them too.

## Benchmark (prod)

Run over all distinct workspaceIds in `core."upgradeMigration"`:

~2.4× faster, and the gap widens as the table grows over the course of

## Summary

Prod deploy of v2.5.0 fails with a query failure inserting into
`core.upgradeMigration`:

### Root cause

`UpgradeMigrationService.recordUpgradeMigration` writes one row per
workspace via a single `repository.save([...rows])` call.
`UpgradeMigrationEntity` has **6 user-provided columns** per row
(`name`, `status`, `attempt`, `executedByVersion`, `errorMessage`,
`workspaceId`), so the multi-row INSERT binds `6 * (1 + N_workspaces)`
parameters.

Postgres' wire protocol caps a single statement at **65,535 bind
parameters** (16-bit count). That gives a hard ceiling of ~10,920 rows
per call. Production has enough workspaces to overflow.

Charles Bochet 6dd1e8a471 feat(upgrade): expose twenty_upgrade_workspaces_up_to_date_total (#20555)
## Summary
Adds a fourth gauge alongside the existing
`twenty_upgrade_workspaces_behind_total` /
`twenty_upgrade_workspaces_failed_total` so dashboards can show how many
workspaces are currently healthy, not just the ones that need attention.

- New gauge: `twenty_upgrade_workspaces_up_to_date_total`
- New count is computed during
`UpgradeStatusService.refreshInstanceAndAllWorkspacesStatus` (cheap — we
already iterate over every workspace), persisted in the existing
`UpgradeStatusCacheService` so the cache-hit path stays a single round
trip, and surfaced via `InstanceAndAllWorkspacesUpgradeStatusDTO` for
the admin panel.

Charles Bochet 2a9fef2341 feat(upgrade): emit structured logfmt logs for upgrade flow (#20539)
## Summary

Adds a small helper that lets every log line in the upgrade flow stay
human-readable while emitting a structured tail that Loki / the
upgrade-status Grafana dashboard can filter on.

Output shape per `logger.log()` call:

Same call produces **one** structured Loki event regardless of how
chatty the human-readable part gets — the dashboard's `|= "[upgrade]"`
filter only matches the trailing line.

## Helper API

- `humanMessage` is preserved as-is. A thrown `new Error('line one\nline
two')` surfacing through `humanMessage` stays human-readable across
multiple lines.
- `logFields` values are logfmt-escaped: whitespace / `=` / `"` get
quoted, embedded `\` / `"` / `\n` / `\r` / `\t` are escaped, `null` /
`undefined` emit literally (`key=null`, `key=undefined`) instead of
being silently dropped — caught via `isDefined` from
`twenty-shared/utils`.
- `event` itself runs through the same escape so an event name with
whitespace or `=` can't break parsing.

## Scope

Only the **upgrade-specific** call sites carry the tag:

- `upgrade.command.ts` — `sequence.initialized`, `sequence.step`
(verbose), `summary`, `aborted`
- `upgrade-sequence-runner.service.ts` — `sequence.stopped`,
`sequence.aborted`
- `workspace-command-runner.service.ts` — `workspace.start`,
`workspace.success`, `cache.invalidate.failed`

`instance-command-runner.service.ts` is intentionally **not** tagged —
`runFastInstanceCommand` / `runSlowInstanceCommand` are also invoked
from `RunInstanceCommandsCommand` (DB init / `run-instance-commands`),
so an `[upgrade]` tag there would mislead at init time. Those lines stay
plain-text; stacks still flow on their own via NestJS
`logger.error(message, error.stack)`.

`chalk` is dropped from `upgrade.command.ts` — ANSI escapes break log
parsers and chalk is a no-op without a TTY anyway.

## Tests

9 inline-snapshot tests in `format-upgrade-log.util.spec.ts` surface the
actual output of every interesting shape (summary call site, multi-line
humanMessage, quoted / escaped / control-character logField values,
null/undefined fields, event name escaping). Snapshots double as
documentation of what a real upgrade log line looks like.

martmull 617f571400 20215 convert application variable to a syncable entity (#20269)
##  Summary

- Converts applicationVariable from a bespoke sync path to a proper
SyncableEntity,
unifying it with the workspace migration pipeline used by all other
manifest-managed
  entities (agent, skill, frontComponent, webhook, etc.)
- Removes the upsertManyApplicationVariableEntities method and its
direct-DB-mutation
approach in favor of the standard validate → build → run action handler
pipeline
- Adds universalIdentifier, deletedAt columns and makes applicationId
NOT NULL via an
  instance command migration

##  Motivation

Before this change, applicationVariable was the only manifest-managed
entity that bypassed
ApplicationManifestMigrationService.syncMetadataFromManifest(). It used
a bespoke service
method called directly from syncApplication(), creating two mental
models, two validation
styles, and two cache invalidation patterns. Now there's one unified
pipeline for all
  manifest entities.

- ApplicationVariableEntity now extends SyncableEntity (gains
universalIdentifier,
  non-nullable applicationId with CASCADE, soft-delete via deletedAt)

Charles Bochet fda2295beb feat: expose upgrade status as Prometheus gauge metrics (#20262)
## Summary

- Adds `UpgradeGaugeService` that exposes three observable Prometheus
gauges based on the recently merged upgrade status service:
- `twenty_upgrade_instance_health` — 1 (up-to-date), 0 (behind), -1
(failed)
- `twenty_upgrade_workspaces_behind_total` — count of workspaces with
pending upgrade commands
- `twenty_upgrade_workspaces_failed_total` — count of workspaces with a
failed upgrade command
- Follows the existing gauge pattern (`WorkspaceGaugeService`,
`BillingGaugeService`, `DatabaseGaugeService`)

### Caching & QPS design

Prometheus scrapes every **15s** via `ServiceMonitor`. Each gauge uses
the `MetricsService.createObservableGauge({ cacheValue: true })` pattern
which caches the value in Redis for **60 seconds**. Under that,
`UpgradeStatusService.getInstanceAndAllWorkspacesStatus()` uses
`UpgradeStatusCacheService` with a **1-hour TTL** in Redis.

Result: at most 1 DB query per hour regardless of scrape frequency.

Marie 4852ac401a Add server upgrade status on admin panel (#20107)
## Summary

Adds an admin upgrade-status panel that surfaces per-instance and
per-workspace migration health, backed by a Redis-cached aggregate to
keep the page snappy on large fleets.

## Computed metrics

**Instance** (`InstanceUpgradeStatus`)
- `inferredVersion` — version derived from the latest non-initial
instance command name
- `health` — `upToDate` | `behind` | `failed`, derived from the latest
attempt vs. the last expected instance step in the upgrade sequence
- `latestCommand` — `{ name, status, executedByVersion, errorMessage,
createdAt }` from the most recent attempt

**Per-workspace** (`WorkspaceUpgradeStatus`)
- `workspaceId`, `displayName`
- `inferredVersion`, `health`, `latestCommand` (same shape as instance),
computed against the latest expected step in the sequence

**Aggregate** (`AllWorkspacesUpgradeStatus`, only across `ACTIVE` /
`SUSPENDED` workspaces)
- `instanceUpgradeStatus`
- `totalCount`, `upToDateCount`, `behindCount`, `failedCount`
- `workspacesBehindIds[]`, `workspacesFailedIds[]`
- `computedAt`

## Fetching strategy

All reads go through `UpgradeStatusCacheService` (cache namespace:
`EngineHealth`).

- **Aggregate read** (`getAllWorkspacesStatus` →
`getAllWorkspacesUpgradeStatus` query):
reads summary + behind-ids + failed-ids in parallel; if any of the three
keys is missing, full recompute (`recomputeAllWorkspaces`) is triggered,
which also primes per-workspace entries.
- **Per-workspace read** (`getWorkspacesStatus(ids)` →
`getUpgradeStatus(ids)` query):
`mget` on workspace keys; misses are recomputed individually
(`recomputeWorkspace`), and aggregates are reconciled in place (count +
id list deltas) without a full recompute.
- **Recompute on demand**: `refreshUpgradeStatus` mutation calls
`recomputeAllWorkspaces` to bypass cache and rewrite all keys.
- **Auto-invalidation**: `InstanceCommandRunnerService` (fast + slow
paths) and `WorkspaceCommandRunnerService` invalidate after every run
via `safeInvalidateUpgradeStatusCache()`
(`flushByPattern('upgrade-status:*')`). Failures in cache invalidation
are swallowed and logged so they never break the migration runner.
- **TTL**: `60 * 60 * 1000` ms (1 hour) on every key — protects against
stale data even if a runner crashes before invalidating.

## Introduced cache keys

All under the `EngineHealth` cache-storage namespace:

This PR is not a fix, but a log improvement
As before when cross-upgrading a single workspace you would be facing a
`instance` sync barrier error as not all your workspaces would have been
updated

Now logging and early returning instead of letting the guard hard throw

Created a dedicated test for instance prevention on filtered upgrade
Standardized `migrationRecordToKey` usage across all upgrade integration

## Summary

We are releasing Twenty v2.2.0. This PR sets up the
upgrade-version-command machinery for the new release line:

- Promote `2.1.0` into `TWENTY_PREVIOUS_VERSIONS` (it just shipped)
- Set `TWENTY_CURRENT_VERSION` to `2.2.0`
- Reset `TWENTY_NEXT_VERSIONS` to `[]`
- Refresh the `InstanceCommandGenerationService` snapshots to reflect
the new current version (`2.2.0` / `2-2-` slug)
- Update the failing-sequence-runner snapshot to include `2.2.0` in the
covered versions list

The `2-2/` upgrade-version-command module is already in place and wired
into `WorkspaceCommandProviderModule`, so future upgrade commands
targeting `2.2.0` can land directly under `2-2/` (or be generated
against `--version 2.2.0`).

Félix Malfait 251f5deab6 [breaking, deploy server first] fix(ai-chat): persist providerExecuted flag on tool parts (#20030)
## Summary
Fixes Sentry errors of the form:

> \`messages.3: \`tool_use\` ids were found without \`tool_result\`
blocks immediately after: srvtoolu_…. Each \`tool_use\` block must have
a corresponding \`tool_result\` block in the next message.\`

### Root cause
When the model invokes a **provider-hosted tool** (e.g. Anthropic's
native \`web_search\` — note the \`srvtoolu_\` ID prefix), the AI SDK
marks the resulting \`UIMessagePart\` with \`providerExecuted: true\`.
\`convertToModelMessages\` uses that flag to emit the
tool_use/tool_result pair *inside the same assistant message* — the
format Anthropic requires for server-side tools.

Our \`AgentMessagePart\` persistence was dropping \`providerExecuted\`
on the way to the DB (and re-hydration didn't know to set it). On the
next turn, \`convertToModelMessages\` treated the rehydrated part as a
client-side tool call, splitting it into \`assistant(tool_use)\` +
\`user(tool_result)\` — which Anthropic then rejects with the error
above.

### Fix
- Add nullable \`providerExecuted BOOLEAN\` column on
\`core.agentMessagePart\` via a fast instance command.
- Surface the field on \`AgentMessagePartDTO\` (GraphQL).
- Preserve it through \`mapUIMessagePartsToDBParts\` (server) and both
\`mapDBPartToUIMessagePart\` mappers (server + frontend).
- Include it in \`GET_CHAT_MESSAGES\` and \`GET_AGENT_TURNS\`
selections.
- Regenerate \`generated-metadata/graphql.ts\`.

### Backwards compatibility
Existing rows have \`NULL providerExecuted\` and round-trip as the
omitted flag — which is exactly the pre-fix behaviour for tool parts
that were never provider-executed. Only *new* assistant messages using
\`web_search\` (or other provider-hosted tools) will write \`true\`, and
those are the only ones that were breaking.

- [x] \`oxlint\` + \`prettier --check\` on all touched files — clean
